The business problem
Voluntary attrition reached 22% — well above sector average. Engagement surveys showed two acquisitions had fragmented identity, recognition flowed inconsistently from managers, and frontline workers had no visible career path beyond seniority.
Strategic analysis
Most HR engagement tools fail because they sit in HRIS portals nobody opens. Recognition has to live where work happens. Self-Determination Theory again: competence (mastery visibility), relatedness (peer recognition), autonomy (worker-driven kudos). We layered a "Craft Mastery" ladder to give frontline workers status that didn't depend on management favor.
Gamification solution
A peer-to-peer recognition currency redeemable for catalog rewards and experiences; manager kudos missions that prompted weekly recognition behaviors; safety streaks at the team level; and a five-rung Craft Mastery ladder with public certifications and pay-band linkage at the top two rungs.
Implementation process
Deployed via the existing shop-floor tablets and Microsoft Teams. Recognition currency was capped per-sender per-week to prevent inflation. Mastery ladder required HR + operations alignment on certification criteria — the hardest part of the project.
Results
Voluntary attrition fell 31%. eNPS improved 24 points within two quarters. Safety incidents dropped 19%, driven by team-level streaks that created peer enforcement.
