Company overview
PulseFit is a consumer fitness app with 2.1M installs and a freemium model converting at 4.6%. The product runs guided workouts, recovery tracking, and a social feed. Acquisition was healthy; behavioral depth was not.
The business problem
DAU/MAU plateaued at 11% — half the category benchmark — and 70% of new users disengaged before week three. Push notifications had stopped working; opt-in rates were declining quarter over quarter.
Strategic analysis
Most fitness apps mistake intensity for engagement and accidentally punish the exact users they want to retain. Long streaks create all-or-nothing thinking: one missed day kills the run, the user spirals, and churn follows. We designed around two principles from behavioral economics: variable reward schedules outperform fixed ones, and friction-removal beats motivation-boosting.
Gamification solution
The new system: streaks that count "movement" days broadly (a 12-minute mobility flow counts as much as a 45-minute strength session); squad challenges of 3–6 friends competing collectively, not individually; surprise reward drops at semi-random intervals; and a recovery system that explicitly rewards rest days, eliminating the burnout trap.
Implementation process
Squad matchmaking shipped first because it created social pressure independent of in-app habits. Variable rewards followed once we had two weeks of behavioral baseline. The recovery system launched last and required a UX rebuild of the home screen to elevate rest as a goal, not a failure state.
Results
DAU/MAU moved from 11% to 23%. Week-4 retention rose 62%. Workouts per user per week grew by 3.1. Premium conversion lifted 28% as engaged users hit paywalls more often.
