The business problem

Completion rate sat at 12% — close to the MOOC industry baseline — and monthly churn at 6.8%. NPS responses surfaced the real issue: "I want to finish, I just don't." Course content was strong; the behavioral envelope around it was not.

Strategic analysis

Traditional reminder emails attacked the symptom (forgetting) rather than the cause (no felt momentum). Per Self-Determination Theory, learners lacked all three motivational nutrients: autonomy (rigid linear courses), competence (no visible mastery), and relatedness (solo experience). The Fogg Behavior Model added a second lens — motivation was high at purchase but ability and prompts decayed within 72 hours.

Gamification solution

We designed a daily-engagement system anchored on four mechanics: streaks with weekend "freeze" tokens to protect long runs, an XP-based skill tree that turned linear courses into branching mastery paths, opt-in 30-day peer cohorts with shared progress, and milestone certificates issued for verifiable skill checkpoints rather than mere completion.

Implementation process

The rollout happened in three phases over 14 weeks: dashboard redesign and streak instrumentation, skill-tree and XP economy launch, then cohort matchmaking powered by behavioral segmentation. CRM journeys were rewired around streak risk and skill-gap signals, replacing generic "we miss you" sequences.

Results

Course completion lifted from 12% to 47%. Monthly churn fell 46%. Weekly sessions per active learner increased 2.3×. B2B renewal rates climbed 19 points as completion certificates flowed into customer L&D dashboards.
